Here is the culprit. As you can see in the video, there is no rot to be found.

It’s a grub. I have problems with these and my fruit trees, but they can find their way into any soil really. Often they are the larvae of beatles.
Liz K on YouTube has some videos with them. I can’t recall the treatment but mechanical removal is often best. Of course, you don’t see them until there’s a casualty, usually, Especially with single specimens in a pot 😞
