I replanted this from its original nursery planter when I was visiting from out of town. Now, I'm back visiting.
I know the pot is a bigger size. I had limited choices for the soil. I usually use perlite and other inorganic material for succulents.
The soil was weird to begin with. It most definitely wasn’t fast-draining. The water just stayed on top for about 20 minutes before it started going into the soil and all the way to the bottom. This happened several times during the initial waterings. Perhaps if I had mixed perlite, which wasn’t available, I could’ve avoided this.
It planted it about 23 days ago and has had about three waterings since then. The water does drain at the bottom of the pot. And as of right now it’s getting some fresh rain.
The last pictures are from when I repotted it.

It looks like it’s doing a lot better now. The new growth in the middle looks healthy and the old leaves are being reabsorbed to fuel that new growth.
Soil can become hydrophobic if it goes too long without watering. Gets so dry that water just sits on the top
I would definitely change the soil, by adding more perlite and other inorganic substrate because it seems too organic to me. For me my watering is once in a month as the temperature here is 27 degree C in daytime. I would advise you to pluck off the old withered leaves regularly so the growth will be appropriate
