Start with the soil mix, that looks too heavy. SOPs are succulents. They need well draining soil. Plenty of info online about proper mixes. Terracotta pots, wider than deeper, they have shallow root systems. Bottom water. Full sun, *especially* the crown (top) of the plant. Good luck!

Iam not a pro but I just saved mine. I bought a cactus/ succumelt mix and added more pumice to it. I cut off all soggy roots if there were any and luckily I was left with good roots so I tepotted her. It depends what her problem is tho. Is it root rot from overwatering bc the soils too dense? If there is a ton of rot and no good roots then chop them off and soak in a water mixed with a bit of peroxide for about 10 min. You need to trim all the dead plant off the top. You will be left with a few strips of healthy plant. Then get the well draining soil and place the strips (ones without roots) ontop of damp soil and pin them down with paperclip or clips so that the stems are touching the soil. Keep the soil lightly damp to encourage roots and it’ll start to grow roots! When baby roots start to grow i take a bit of the soil and tedious cover the little roots up making sure not to hurt too much of the stem so it doesn’t rot. It’s much easier than it sounds I promise!
